The real risks of choosing Redpanda 24.3 over Kafka or Pulsar

Redpanda 24.3 delivers 8.1ms p99.9 latency compared to Kafka 3.7's 145ms, yet faces risks regarding BSL 1.1 licensing and ecosystem compatibility. Migration challenges include microsecond precision differences in LogAppendTime and potential breaks in custom offset tracking tools.

Performance and architecture gaps

Redpanda 24.3 delivers 8.1ms p99.9 latency on identical hardware where Kafka 3.7 reaches 145ms. I find the JVM garbage collection in Kafka to be a massive liability for teams needing sub-5ms response times. Kafka threads share heap memory and rely on locks, which creates contention during heavy loads. Redpanda uses the Seastar framework to give each CPU core dedicated memory and network connections. Redpanda’s thread-per-core architecture, which uses the Seastar framework to assign each CPU core a dedicated set of partitions and I/O tasks, eliminates the JVM garbage collection pauses that cause Kafka’s tail latency to spike. Pulsar users also struggle with complexity and bugs that lead to production downtime. Kafka scaling remains difficult because brokers act as data storage. Moving partitions between brokers requires shifting huge amounts of data, which takes time and costs money for data transfers. Redpanda handles partition balancing built-in, whereas Kafka requires the separate Cruise Control system. In a 3-node test with 16 cores and NVMe SSDs, Redpanda processed 920 MB/s throughput while Kafka 3.7 processed 850 MB/s. Redpanda achieves 1.8ms average latency, while Kafka 3.7 reaches 3.2ms. Redpanda reaches 4.2ms p99 latency, while Kafka reaches 28ms.

Compatibility and ecosystem limitations

Redpanda’s BSL 1.1 license restricts its use for anyone building a managed service offering. This prevents the community from growing as fast as the Apache 2.0 Kafka ecosystem. I think the compatibility claim masks significant technical differences. Migrating data involves more than just changing a bootstrap server address. Redpanda’s LogAppendTime has microsecond precision differences that break deduplication logic. Transaction commit markers in Redpanda also appear differently than in Kafka. This difference can break custom offset tracking tools that parse raw partition data. Redpanda also lags behind Kafka on several high-priority KIPs by several months. You must validate your specific client versions before you attempt a production cutover.

A responsible migration plan includes dual writes or replication, offset validation, and failure drills. MirrorMaker 2 can replicate topics from Kafka to Redpanda because it speaks the same protocol. However, offset translation requires care. In one case study, a migration to Redpanda using MirrorMaker 2 successfully replicated topics but revealed differences in how transaction markers appeared. This difference broke a custom tool that parsed raw partition data.

Kafka’s adoption spans 100,000 organizations, including 80% of F100 companies. Redpanda supports thousands of organizations. Redpanda’s connectivity with Kafka Connect works, but Kafka’s ecosystem remains deeper with its 80+ fully-managed connectors. Redpanda Connect provides 300+ connectors, but these focus on data, CDC, and AI.

Deployment and reliability risks

Redpanda Serverless experienced a single outage lasting 150 days and 8 hours in February 2026. Total outages for Redpanda Serverless exceeded 44 over a two-year period. Does the ease of a single binary outweigh these reliability gaps in a managed environment? Redpanda also faces performance degradation when disk utilization exceeds 30% or when running with a high producer count. Redpanda’s tiered storage requires an Enterprise license, while Kafka 3.6+ offers it as an early access feature. Redpanda’s pricing depends on deployment choice, whereas Kafka costs involve provisioned brokers, attached storage, and replication traffic.

Redpanda’s Business Source License (BSL) 1.1 converts to Apache 2.0 after four years. Redpanda offers 24/7/365 coverage for production outages in its enterprise version. Kafka users often rely on third-party tools for monitoring and security. Redpanda provides native Prometheus support, but Kafka requires JMX exporters. Redpanda Cloud BYOC allows users to deploy a solution partially managed by the vendor in their own VPC. This creates questions about how the vendor accesses the VPC and who manages scaling.
